OneClick · Maturing a category-leading product from MVP to mainstream.

OneClick had built fast and won the market. By the time I joined, the product was a shift-management platform for hospitality teams (restaurants, hotels, venues), and the MVP UI was holding the line of a much bigger product than it had been built for. Rapid growth needed sustained momentum, and the design needed to grow up with it.

The challenge

Proof-of-concept design holding the weight of a category leader.

The MVP had done what MVPs do: proved the concept and won early customers. By the time I joined, the team had crossed into a phase where unpolished UIs were costing trust on every demo, slowing onboarding, and giving competitors a clean opening to position against. Activation was suffering. New managers, the next wave of customer growth, couldn't get past their first shift.

The brief I came in on was clear. Lift the design from MVP to mature, set standards the team could ship inside, and protect the momentum that had already been won.

Approach

Mature the surface without losing the speed that built it.

I started with hand-drawn breadboards. No UI, just the verbs. What does a manager actually do when they sit down on a Sunday afternoon? What's the order of operations? Where do they get stuck? Engineering hated the breadboards at first. Three weeks in they were sketching with me.

Twelve weeks of breadboard → mid-fi prototype → real-data prototype → ship. Each loop ended with a 1-on-1 with a real manager from the customer base. Never a focus group, never a survey. The goal was a single decision per loop: keep, kill, or change.

The unlock was reframing "create a shift" from a form to a decision tree. Most of the cognitive load wasn't in the data entry. It was in the choices managers were being asked to make implicitly. We surfaced those choices early, then let the data follow.

Outcome

Sustained the momentum and pulled ahead.

The new flow shipped to all customers in under a quarter. New managers got to confident in days, not weeks. Existing power users (the ones we'd been most worried about disrupting) actually got faster too, because the new defaults were more aggressive.

Most importantly, the redesign let the company hold the line of category leader as competitors scaled. The team gained ~18% market share over competitors in the period that followed, with the design infrastructure now mature enough to ship at the pace the business needed.

Reflection

The harder lesson came after. When a company wins on velocity, design feels like overhead until the velocity stalls. The strategic call is convincing the team that maturing the surface is the compounding move, not the slow one. Once the new defaults out-perform the old power-user shortcuts, the argument is over.
